What Is A Flat-Tire-HIPO?

You know those people, those really, really talented people? Those people who REALLY get things done or those people who can spot the 2 numbers in a 20 page spreadsheet that have issues. Or those who are so incredibly charismatic or entrepreneurial or incredible presenters and can sell anything? Those people who are so special that everyone (even the ones who don’t like them) recognizes that they are HIPOs?   *A ‘HIPO’ is a high potential individual with significant ability and potential to move up the organization.* Well, it has been my experience that the most special, most talented, most capable of these HIPOs are flat tires. They are ‘round’ in all the ways that they are special, but they go ‘kathump’ as they hit that part of them, that non-round, non-perfect part of them that is flat. I know you’ve met these people—the guy who gets results . . . but leaves bodies; the person who is incredibly charismatic and people follow her anywhere . . . who can’t make a decision; the person who is charming and talks a perfect plan . . . who doesn’t actually deliver when promised. These are ‘flat-tire HIPOs.’

That Flat Tire Will Derail You

HIPOs are highly sought and cherished—as long as the organization benefits from the ways in which they are special. As long as their strength outweighs their cost. The higher up HIPOs go, however, the more likely that their deficit will begin to get in the way. The Center for Creative Leadership which does great research on Executive Development, Leadership and success factors for Executives, has identified several “derailers,” behaviors or traits that can ‘derail’ a career:

Failure to Change or Adapt During a Transition. Examples include:

  • Failure to adapt to a new boss
  • Over-dependence on a single skill and/or failure to acquire new skills
  • Inability to adapt to the demands of a new job, a new culture, or changes in the market

Problems with Interpersonal Relationships. Examples include being seen as:

  • Insensitive
  • Manipulative
  • Demanding
  • Authoritarian
  • Self-isolating
  • Aloof
  • Critical

Failure to Build and Lead a Team. Examples include:

  • Failing to staff effectively
  • Can’t manage subordinates
  • Poor leadership skills

Failure to Meet Business Objectives: Examples include:

  • Lack of follow-through
  • Too ambitious
  • Poor performance

None Of Those Apply to You, Right?

Riiiiiiiiight. Almost all of us . . . at least I’ve never met one of us it isn’t true of . . . have one or more of these. Especially HIPOs. People become HIPOs by being really good at stuff. When you’re really good at stuff, then you by definition are more focused on the stuff you’re good at than the stuff you’re not focused on. And you’re not as good, and maybe you’re pretty bad at, the stuff you’re not focused on. If you are a detail person, who really pays attention to the details and on getting things done, then it is highly likely that you’re aren’t as focused on the people side of things. You may be insensitive to those who don’t speak “detail.”

Yeah, I know, not you.

If you focus on getting results, you may be impatient. If you are ambitious, you may be TOO ambitions. There are so many combinations that are possible. And it is hard to see it in yourself. You need to listen to feedback. CLOSELY. It may be between the lines. When you are a HIPO, then the organization will appreciate you for as long as you aren’t hitting the “flat” part. That can be years. Eventually, though, your flat part will hit at the wrong time or with the wrong person and you will be out. UNLESS you start paying attention and learn to inflate those parts.

OK, I’ve take this metaphor far enough. What do you do?

Do You Really Need A Mentor?

Do You Need A Mentor?

It’s common to hear that you need a mentor for career success.  Is that still true?  Yes. You need a mentor.  You need several.  Over the course of your career you need people who help you along the way.

  • Mentors are experienced and trusted advisers.
  • Mentors can explain things in a short conversation that would take weeks, months, or even years for you to figure out on your own.
  • Mentors can tell you things about yourself in a way that you can actually hear it.
  • Mentors can easily open doors that you might otherwise stand on the outside looking in–forever.
  • Mentors can teach you skills that you never knew you could develop.
  • Mentors can help you see the world from another (or lots of other) perspective.
  • Mentors can help raise your performance bar.
  • Mentors can help you come up with new solutions to problems that have you stuck.
  • Mentors can speed up your progress and development by sharing their experience (and saving you from having to go through the same experiences–especially the bad ones).
  • Mentors can help build your network.
  • Mentors can help you understand the unwritten rules of an organization.

YES.  You Need a Mentor.

So, yes, you need a mentor.  You need different mentors for different times in your career. You need mentors to help you with different developmental issues.  For example, when you are graduating from college, you need someone to guide you from the college experience to the work experience.  What should you expect?  How should you act?  What is important?  Of course lots of people make this transition without a mentor (although parents frequently fill this role), but people who have mentors who specifically focus on this conversation avoid common pitfalls.

When you start to get serious about having a career instead of a job, a mentor can help you begin to navigate organizational politics and understand what organizations look for in “high potentials.”  Young people who are a part of Executive Leadership Programs get a lot of this kind of mentoring and it makes a difference!  Which job should you go after next?  What should you focus on in the interview?  What should you highlight in your performance assessment?  What should you add to your resume draft?

When you decide to change organizations, which ones should you target?  Who does your mentor know in the new organization?  Which organization is likely to be the best path to your career goal?

When you’re trying to solve a difficult organizational problem–supply chain streamlining, new branding, cost reductions, new market target–a mentor with specific knowledge of that problem is a short cut to understanding the boundaries of the problem and where to find the kind of expertise that you need.

Just Do It.  Ask.

Mentors can perform many roles in your career success.  The key is to step out there and get one (and then another and another).  Mentoring is about relationships.  Ask someone.  Who do you ask?  Ask someone who knows what you need to know.  Ask someone who can introduce you to people or experiences that take you to a new level.  Chances are that anyone you ask would be flattered to be asked to be a mentor.  S/he may or may not be able to say yes, but it is likely that they would enjoy being asked.  If they say yes, know what it is that you’d like to get from them.  Tell them.  It’s ok.  That is what mentoring is about.  Straight talk.  Being clear.

If s/he says s/he can’t do it, then tell them why you thought they would be a good mentor and ask if they can suggest someone else.  Ask if they will provide an introduction or if you can use their name to approach the other person.  You wouldn’t think twice about going to a doctor who specializes in something you need.  Don’t think twice about seeking a mentor in the same way.

Remember, though, mentoring is about relationships.  What can you give back to your mentor?  Mentoring relationships are two-way relationships.  Mentors feel good when their mentees make progress.  They like it when they can introduce their mentee to a new experience, person or organization. There are lots of things that you can teach someone who might be your mentor.  Be sure to do it if it is appropriate.  Be open to the ways you can help/teach/entertain your mentor.

How Do You Get Noticed?

Do you feel like you work as hard as every one else?  Do you feel like your deliverables are better than others?  Do you feel like no one notices how hard you work, or how good your work is?  You may be right.  Working hard, in and of itself, isn’t usually enough to be noticed.  Doing great work isn’t the only thing that people get judged on.

During my time as a manager and an executive, I usually noticed people who were:

Proactive:  People who don’t wait to be asked to do things, but who suggest that they can contribute, or who even just do it usually stand out.  When you think of it from the manager’s perspective, making sure that you’ve circled back with everyone and made sure that they know what to do, when to do it, how to do it, adds to the job.  If you have someone who steps up and suggests or asks if they should do something, lifts some of the load.  If you show that you are seeing more of the big picture and some of the things that need to get done, then you have marked yourself as having potential beyond your current position.

High Energy:  People who display high energy stand out in a crowd.  They are fun to be around (even for managers).  Not only do they usually do a lot of work, they are perceived at doing more than they do because they just keep at it.

Able to Jump on Something and FINISH It:  Part of this is being obvious about starting and part of this is being obvious about finishing.  Some people are good at one of these and others are good at the other, but it is the people who are consistently good at both who get noticed.  These people who seem to start quickly and consistently and obviously finish the job are the ones that managers and executives come to rely on.

An Expert:  Become the specialist on something.  Become known in your organization as the person to go to for answers with . . . whatever.   Make sure you are quite knowledgeable on the things that are important to doing your job, but also on the things that your boss thinks are important.

Able to Get Things Done With Other People:  People who are networked, who work well in teams, who are persuasive, who are leaders–basically, who get things done through/with other people consistently get noticed.  It is a surprisingly rare talent.

Not a Diva:  People who take more energy to deal with than they are worth don’t last long.  The thing is–if you are worth a lot, people are willing to deal with a lot.  Its hard to know when you cross over that line.  It is just better to not take a lot of work to deal with so that you won’t be surprised when they get tired of your drama.  (Of course, you have to NOT BE A DIVA in addition to one or more of the others  to be visible–just NOT BEING A DIVA is not noticable in most organizations.  People who are the noticeable in the ways listed above, but who are also divas, are noticed in good ways.)

The Transition From Manager to Leader

I’m sure you’ve probably heard about the differences between managers and leaders.  Managers do things right and leaders do the right thing–right? I think that this is an interesting discussion, but it isn’t that easy.  Managers do leader things and leaders do manager things. Each of us is naturally oriented toward one or the other–we either are inclined toward structure, processes, policies and systems or toward strategy, inspiration, vision and people.  But we can all learn to be either a manager or a leader or both a manager and a leader.

The Leadership Continuum

Many have described this as a dyad–either/or, a choice between two options.  I see it more as a continuum.

Manager to Leader

A continuum that ranges from supervisor to manager to leader to Executive Leader to Global Leader. This is not to say that supervisors can’t be leaders or that Global Leaders (positionally) aren’t managers.  There are cumulative skills, though, across those roles that are needed to deal with increasing complexity as a person accumulates more responsibility.

Moving Along the Continuum

Michael Watkins, whose books I’ve recommended in this blog before (The First 90 Days and Your Next Move) has a recent article in Harvard Business Review that is well worth the read.  He writes How Managers Become Leaders in the June issue of HBR.   Watkins identifies seven “shifts” that are required to grow managers into leaders.  These shifts are:

  • From specialist to generalist
  • From analyst to integrator
  • From tactician to strategist
  • From bricklayer to architect
  • From problem solver to agenda setter
  • From warrior to diplomat
  • From supporting cast member to leading role

These shifts require developmental experiences that change your perspective and force you to step out of your comfort zone.  You also need to be exposed to regular 360º feedback that allows you to understand whether or not your behavior is working for you in the situation.  And finally, you need to be dedicated to continuing to grow your self by challenging your assumptions, habits and behaviors to move along the continuum.

Onboard Yourself

Onboarding

Onboarding is the process that organizations use to get their employees up to speed enough to do their jobs.  Another term for it is “organizational socialization.”  Organizations have informal and formal methods for the knowledge transfer or processes, tools, methods, culture and introductions that is sufficient for the employee to be effective in his/her new job.  I’ve seen really good onboarding and really horrible onboarding.

The best onboarding I ever experienced personally was as a consultant when I was going to work for a group of consultants.   The onboarding was a combination of providing me with detailed “playbooks” of how the organization did its work and of having me spend intense time with each team of consultants to see/understand how they put the playbook into action.  I traveled weekly for my onboarding and in three weeks’ time, I felt that I understood the whole and was fully able to go do it myself.  It was the combination of the intensity, the excellent documentation, and the seeing it all in action—including being given tasks I didn’t know how to do, but being surrounded by people who could/would help me.

I’ve had so many “worst” onboardings that it is hard to pick just one.  They range from putting me in a room with a year’s worth of reading and leaving me to read for two weeks to putting me at a desk and spending less than 10 minutes telling me what to do and walking away, never to return.  I think that I eventually did OK, even at the jobs with these onboardings, but the time it took to get me up to speed and to be productive was vastly different.

I finally decided that I needed to take responsibility for my own onboarding.  As a consultant, it is critical that I hit the ground running and know enough in a week to make a difference.  If I wait for people (who all have other jobs and many of whom are not sure they want me here, anyway) to tell me what/how/when/why in the organization, then I will fail.  These processes can apply for anyone, in any job, including people who have been in the job for a long time.

DIY Onboarding

Steps to Your Own Onboarding:

  • Make a Plan:  Identify what you want to accomplish and how fast.  You have a fairly short period of time before people get over you being new and expect you to “do” something.  They are very open to questions in the early days; they think you’re dumb if you’re still asking questions later (even then, you need to ask questions to learn—deal with what they think).  Who do you need to know?  What do you need to know?  What do you need to be able to do?  Ask people what they think you need to do to be successful.  Then put in place a plan that gets you there.  Fast.
  •  Meet People:  Meet people at every level.  Set up meetings.  Invite people to lunch or breakfast.  Accept all invitations.  Learn the power structures.  Learn the informal networks.  Learn the ‘go to’ people.  Learn the whiners.  Learn who to listen to and who to avoid.  The only way to do that is to throw yourself into meeting people.  (Even introverts need to do this)  Ask people to help you.  Ask people who you should meet.  Ask people who helped them when they started.  Target someone to be a mentor in this process and ask for his/her help.
  •  Figure Out the Tools:  Luckily, today most organizations use the same fundamental tools—the Microsoft Office suite plus SharePoint.  If the organization uses different/other tools, however, learn these as soon as possible.  Learn Oracle, Salesforce.com, EPDM, or whatever other tool your organization uses.  You need to understand it and be conversant in its strengths and weaknesses.  (Every tool you learn makes you more marketable—use the opportunity of being new to dive in and learn new tools).
  •  Understand the Culture:  Every organization has its own culture.  This is like the water the fish swim in—the people inside the organization are not very aware of it consciously, but it shapes all behavior unconsciously.  When you’re new is the only time you can actually “see” the culture.  Don’t make the mistake of assuming it is like the culture you just came from.  Just because engineers are the dominant players in the new culture as they were in the old, there will be huge differences.  Learn these differences with “new eyes.”  Learn what the organization thinks about what makes success, who are the people who seem to “get it.”  What are they like?  How much does the leader shape the organization?  Is the founder still there?  How long since the founder was there?  What are the left over influences from that?  (These are frequently the things that don’t seem to make sense because they started a long time ago but are still there).  Write down your observations of the culture.  Make a mind map.  How does the culture influence the way that you will get your work done?  How can you use the culture to be more effective?
  •  Learn the Product/Customers/Processes:  Become an expert.  Take all the classes you can.  (Organizations frequently have classes for new sales people that are available to others).  Ask people about the processes.  Become best friends with the Intranet.  What’s there and what can you learn from what’s there?  What do others outside the organization say?  What do people in the organization say in reaction?  Everyone in every part of the organization needs to thoroughly understand the Product and the Customers.  You need to at least understand the processes in your own organization and those that take product to market and get money to the bank.  Like I said, BECOME AN EXPERT.
  •  Take Actions:  You have a very short window before people start to see action.  Look for opportunities to take early action.  It is better to be right about these actions, so be careful—but not too careful.  Action is better than no action, even if you make mistakes.  Ask your boss and peers what kinds of actions they are expecting from you and deliver them as soon as possible.

Face What’s Holding You Back

What Do You Think is Holding You Back?

What do you tell yourself about what is holding you back?  You need another degree? Your boss doesn’t like you?  You have to relocate for the next step? You’re too old?  Too young? You’ve been out of work too long? Your technical skills aren’t current? You’re overweight/a minority/gay/a woman? You don’t fit into the culture?  They don’t think you’re a ‘hi-po’?

Two Questions:

Whatever it is, I have two questions for you:

1)  How do you know you’re right?

Are you sure that you aren’t looking at it through ‘victim’ eyes?  What is your evidence that you are right?  Are you the only one with this problem? Are you fully engaged, working as hard as you can, delivering results and this is still happening?  Or have you checked out?  Have you talked to anyone about what is going on?  Have you asked for feedback? Has this been a pattern at other organizations/with other bosses/in other jobs? Are you on an emotional roller coaster or on an even keel?

If you are right in your assessment of what is holding you back, I have another question:

2)  What are you going to do about it?

If you need another degree, why don’t you get one?  No, really, why not?  No money? No time? Look at it through business case eyes–will it get you a better job, with more money, with a higher quality of life?  If so, tell me again why not?

If you are ‘too’ old, find someplace that appreciates your wisdom.  Why not?  There are places that do.  Just because your present organization doesn’t DOES not mean they all don’t.  Go FIND a better place.

Whatever the thing is that is holding you back, it is possible to overcome it.  It is possible to find a solution.  Set an audacious goal to fix/solve/overcome it and then do it.  Maybe it is the way you’re looking at it that is really what is holding you back?

Who can fix THAT?

Get Off Your Butt! DIY Executive Development

I’m going to rant a little

l talk to people all the time who are sitting around waiting for their company to “do something” about their development.  They know that they are talented (and for the most part, the company agrees), they know that they are “hi po” (high potential–recognized by the company as having potential to move up), and they know that they do a good job.  So, why doesn’t the company send them to Executive Development programs, or provide them with developmental opportunities, or generally take an interest and develop them?

There are all kinds of reasons

Maybe the company doesn’t have a well-developed Executive Development system.  Maybe the company doesn’t classify these people as “hi po” enough.  (Lots of companies, maybe most companies, take the view that only the most “hi po” gets developed).  When I ran an Executive Development Program for a company, I found that the “hi po”s who were selected by the ‘deciders’ were all over the place.  Potential is in the eye of the beholder.  You may not fit the profile for hi potential for the person in YOUR management chain who makes the decision.  The company may be trying to develop a certain skill (like innovation) at this time and are picking people who they think have the most potential in that area.  Someone up there may not like you.  There are all kinds of reasons why it is not you, not this year, not at this company.

So What?

So why am I going to rant?  Because I think it’s totally nuts for ANYONE to sit around and wait for your company to develop YOU.  Who cares more about your career and your abilities more than you?  Who wants you to succeed  than you?  How long will you stay at THIS company?  They will develop you for their organizational profile and needs.  Will that make you a fully rounded Executive candidate? Maybe, but probably not.  What one organization believes are the key attributes of leadership is another organization’s rejection list.

Get Off Your Butt and Develop You

Most well run organizations have well thought out Executive Development plans and programs (just because it doesn’t focus on you doesn’t mean that there isn’t a plan).  These programs look at what the organization needs, what it has, and puts in place a plan to hire or develop the necessary skills to take the organization to the next level.  You can do the same thing, with you, and only you, as the hi po being developed.  (this applies to you hi pos who are already “being developed” by your organization—make if faster, or develop skills that are outside the organization’s focus that you know you need).  If you do this right, it could have more impact than an MBA (although it is possible that an MBA is a necessary part of your personal development plan).

After years of helping organizations develop Executive Development programs and of coaching all kinds of individuals, I’ve come up with an outline of what needs to be addressed in Do-It-Yourself Executive Development.

  • Strengths/Weaknesses

Understand Your Environment:

  • What is the Culture?
  • What is Your Fit in that Culture?
  • What is the Power Structure?
  • What Gets Rewarded?
  • What is the Organization Life Cycle Stage?

Personal Change Tools–Understand:

  • Reframing
  • Habits
  • Feedback

Skill Building–Develop:

  • Execution Skills
  • Leadership
  • Financial Acumen
  • Organization Assessment
  • Organizational Political Saavy
  • Personal Brand Management
  • Emotional Intelligence
  • Organizational Change Management

The well-rounded, and highly successful Executive has all of these.  No one is born with all of them; they need to be developed.  If you want to be a successful Executive, stop waiting for your organization to do it.  Get off your butt and start working on developing yourself.  You’ll do a much better job than any organization if you focus on it.
